  • Port outstanding packages/credits 1:1
  • Overlap both systems — take new bookings in BOTH
  • Reconcile: do the two rosters match?
Week 3
Staff Training & Reconcile
Your team runs the new system before clients do.
  • Train all staff on check-in, booking, and reporting
  • Run a full billing cycle in the new system (parallel)
  • Reconcile billing: every charge matches the old system?
  • Test the worst cases: refunds, freezes, chargebacks
  • Draft & schedule client comms (see templates below)
  • Pick cutover day — a LOW-traffic day (Sunday/Monday)
  • Confirm founding-member rates carried over correctly
Week 4
Client Comms & Cutover
Frame it as an upgrade, not a disruption.
  • Send announcement email 7 days out (template below)
  • Send app-download + card-confirm 3 days out
  • Make re-onboarding feel like a benefit, not homework
  • Cut over on the chosen low-traffic day
  • Cancel the old platform subscription — but keep data export
  • Monitor first 72 hrs: any double-charges? missed charges?
  • Personally call your top 20 clients in week 1 post-switch
